Why Your Espresso Tastes Bitter
The short answer. Bitter espresso is over-extraction. The water spent too long in the coffee and kept pulling after the good flavors were already out. Usually the grind is too fine, which slows everything down. Pull one shot, note three things, and the cause is almost always obvious: how long it took to reach your target weight, what the pour looked like, and what the pressure gauge did. Then fix one thing and pull again.
The target
Before diagnosing anything, know what you are aiming at. This is the standard starting point for a double shot, and everything below is about closing the gap between your shot and these numbers.
Espresso is worked in grams, because the margins are too small for spoons. A scale that reads to 0.1 g is the one piece of gear everything here depends on. Start your timer when the pump starts, and note that the 25 to 35 seconds is a total, with any pre-infusion counted inside it.
Step 1. Pull one shot and note three things
Not the taste yet. These three, in this order.
1. How long it took to reach 36 grams
Time your shot from the moment the pump starts, and stop it when the scale reads 36 grams rather than when the clock hits a number. Yield is what lands in the cup. Time is the readout telling you whether the grind is right.
This number is the single most informative thing you have. A shot that takes 50 seconds to reach 36 grams is telling you the grind is too fine. One that gets there in 18 seconds is telling you it is too coarse. That is the whole reason to time it.
2. What the pour looked like
Watch it come out of the basket. What you want is a stream with body to it, like warm honey coming off a spoon, slow and steady with some weight, holding together instead of splitting apart.
Choked looks like dark sludgy drips that never build into a stream. Runny looks like a pale, fast, watery flow that blonds early. Channeling looks like spraying or spurting off to one side, or a shot that finishes far quicker than the grind setting should allow.
3. What the pressure gauge did
If your machine has a gauge, watch it during the shot rather than after. You are looking for roughly 9 bar, and anywhere from about 8.5 to 9.5 is healthy.
Pressure is really a resistance reading. Coarse grounds let water through easily, so resistance is low and the needle sits low. Fine grounds pack tight and fight back, so resistance is high and the needle climbs. Which makes the gauge a second opinion on your grind, available in real time while the shot is still running.
Two honest caveats. Home machine gauges are often off by 20 to 30 percent, and on cheaper machines they are close to decorative, so treat the reading as a trend rather than a measurement. And if your machine has no gauge at all, that is fine. Time and the look of the pour will get you there.
Step 2. Read the three together
Find the row that matches what you saw. The three observations point at the same answer from three directions, which is why taking all three is worth the extra few seconds.

If your shot is choking, stop forcing more through to see what happens. It strains the pump and a choked shot tells you nothing you do not already know.
Step 3. Move the grind, sized to how far off you are
Grind is the coarse adjustment and it comes first, because it changes flow rate more than anything else you control. Everything else is fine tuning.
The part most advice skips is how far to move. One click on a choked shot does almost nothing, you conclude the advice was wrong, and you stop. The move has to match the size of the miss.

On many home grinders one step moves shot time somewhere around 3 to 7 seconds, though this varies enormously by grinder. After a few adjustments you will know your own, and that knowledge makes every future bag faster to dial in.
Step 4. Purge, every single time
This gets its own step because skipping it invalidates everything else, and almost every guide reduces it to four words.
A grinder does not switch to the new setting when you turn the dial. Ground coffee is sitting inside the burr chamber and the chute at the old setting, and it comes out first. Grind your next shot without clearing it and you are pulling a blend of both settings.
How much to clear depends entirely on your grinder. Single dose designs hold under a gram. Compact home grinders sit around 1 to 2 grams. Larger flat burr grinders commonly hold 2 to 6, and commercial machines can sit on 5 to 10. Flat burrs retain noticeably more than conical ones, and a grinder that has not been cleaned in a while holds more than a clean one. On a higher retention grinder, clearing properly after a setting change can take one to three full doses.
Running the grinder empty does very little. Retained grounds leave by displacement, meaning fresh coffee has to physically push the old coffee out. Spinning it dry shakes a bit loose and no more. Feeding a little coffee through, two or three times, does far more.
Find your own number once. Weigh the beans going in, weigh the grounds coming out, and the difference is what your grinder is holding. Purge at least that much after every adjustment and stop guessing.
This is also the hidden reason adjustments seem to fail. Clear two grams from a grinder holding five and much of your next shot is still ground at the old setting, so the change looks smaller than it was. People respond by moving the dial further, overshoot badly, and end up worse off than when they started. If a change seems to have done nothing at all, suspect the purge before you suspect the size of the move.
Step 5. Pull again and re-measure
Same three observations on the new shot. Time to 36 grams, the look of the pour, the gauge.
Still slow? Size the next move off the new number and go again. You are usually two or three shots from a good cup rather than one, and each shot tells you more than the last.
Step 6. When your grinder cannot land on the setting you need
Here is the situation that stops people, and it is not a mistake. On plenty of home grinders the steps are simply bigger than the adjustment you need. One click coarser and the shot gushes thin. One click finer and it chokes. There is no setting in between, and no amount of patience at the grinder will produce one.
So stop asking the grinder for it and get it from your dose instead. Grind is the coarse adjustment. Dose is the fine adjustment.
Take the coarser setting, the one that ran too fast, and add coffee. More coffee means a deeper, denser puck, which means more resistance, which slows the water down. Go from 18 grams to 19. You have effectively created a grind setting that sits between two clicks on your dial.
If 19 grams swings too far and the shot is slow again, do not go back to the grinder. Bisect. Try 18.5. Then 18.7 if you need it. Half a gram changes flow rate noticeably, so you have more resolution here than your grinder is giving you, and you can keep halving until it lands.
Your yield moves with your dose. At 19 grams in, pull to about 38 grams out to hold 1:2. At 18.5 grams, pull to 37.
Forget it and you have changed two variables at once, because 19 grams stopped at 36 grams out is a shorter, more concentrated ratio, not the same shot pouring slower.
One limit. Your basket is built around a particular dose, and much more than a gram or so above it starts causing its own trouble, since the puck can end up pressed against the shower screen with nowhere to expand. Needing three or four extra grams means the grind is off by more than one step, and the grinder is the right place to fix that.

Five shots, one variable at a time, and a setting you can repeat tomorrow. Put it in a note on your phone, because you will not remember it next week.
Why bitter happens at all
Coffee does not give up everything at once. The acids and bright fruit notes dissolve first. The sugars and body follow. The dry, woody, ashy compounds come out last, and those are what read as bitter.
So bitterness is not a sign you bought bad coffee. It is a sign the water stayed in contact with the grounds after the good part was already in the cup. Every fix above is really the same fix: get the water through a little faster.
If your shot is sour rather than bitter, the fixes reverse. Sour, bitter, or just right covers telling them apart.
Time also controls flavor, not just strength
This is the part that surprises people, and it matters once you are close.
Different compounds come out at different points in the shot, so time is not only a proxy for how much you extracted. It also decides which flavors made it into the cup at all. A shot that hits 36 grams in 23 seconds can be the right weight and still taste hollow and sharp, because the sweetness and the deeper notes had not arrived yet when the water was already through.
So if your time is short but your yield is on target, the cup is telling you it needs longer contact, not less coffee. Two ways to give it that:

Both are small moves, and both are worth trying before you touch the grinder again. The grinder is for fixing a shot that is wrong. These are for finishing a shot that is nearly right.
Ratio, and what each one tastes like
Ratio is dose compared to yield, both in grams. The three names you see on menus are all just different stopping points on the same shot.

These ranges are not legislated and sources disagree at the edges, so treat the ratio number as the real information and the name as shorthand.
Applied to bitterness: stopping the shot earlier is a fix people forget. If your timing is in the window and it is still harsh, pull to 30 grams instead of 36. You are cutting off the tail of the extraction, which is exactly where the ashy notes live. And if you have been pulling long at 1:3 or beyond, come back toward 1:2 before changing anything else.
Roast level pushes this too. Dark roasts give up their solubles easily and do better at 1:2 or shorter. Light roasts are dense and slow, so a short ristretto pull on a very light roast often lands sour and hollow rather than sweet.
Timing is right and it still tastes bitter
If your shot lands in 25 to 35 seconds at the right yield and the cup is still harsh, the grind has done its job. Three things left.
Water too hot
Hotter water extracts faster and starts pulling harsh compounds even when everything else is right. The workable range is 195 to 205 F, which is 90 to 96 C. Darker roasts do better toward the low end around 195 to 200. Lighter roasts can take 200 to 205 without turning bitter.
No temperature control, which describes most entry level machines? Let it fully heat, then pull a blank shot through the group head before you brew. And if your machine runs hot, a slightly coarser grind compensates.
Brew pressure truly too high
Worth knowing because it explains bitterness that no dial-in ever fixes. Home machine pumps are typically rated at 15 bar, but that is the pump's maximum, not the brewing pressure. An over pressure valve is supposed to bleed the excess off so the coffee actually sees around 9 to 10.
Some budget machines have no such valve, which means they really do brew at 12 to 15 bar. At that pressure water forces channels through the puck instead of soaking through it, and the result is harsh no matter how carefully you grind. A machine advertising 15 bar with no mention of pressure regulation is telling you something, and it is not a feature.
Quick way to separate a machine problem from a coffee problem: put a blind basket in and pull. If the gauge reads normal with the blind basket but odd with coffee in it, the issue is your grind, dose, or puck prep. If it reads wrong even with the blind basket, the machine needs attention.
The beans were bitter before you started
Grind is the most common cause of bitter espresso. Beans set the ceiling. Grind decides whether you reach the potential in a bag, the bag decides what that potential is.
Coffee taken very dark develops bitter compounds during roasting, not brewing. Those are in the bean before water touches it. If the beans look oily and near black, that is what you are tasting, and light versus medium versus dark roast covers what changes at each level.
Age cuts both ways. Coffee releases carbon dioxide for days after roasting, and too much still in the bean means the puck cannot hold together under nine bars, so water channels and the shot tastes harsh and thin at once. Most sources put the espresso window around 7 to 14 days off roast, with darker roasts settling faster. Past roughly a month, oxidation flattens it and what is left reads dry and harsh.

One thing at a time
This trips up almost everyone. A shot comes out bad and the instinct is to fix everything at once: coarser, more coffee, tamp harder, drop the temperature. The next shot might be better, but you will not know why and you cannot repeat it.
Change one variable, purge, pull, taste, write it down. Grind first, then dose, then yield, then temperature. It feels slower and it is dramatically faster.
Going deeper: when it tastes bitter and sour at the same time
This seems impossible. If sour is too little extraction and bitter is too much, how do you get both in one cup?
Extraction is never perfectly even. If water finds a low resistance path and races through one channel while barely touching the coffee beside it, you get over-extracted grounds in the channel and untouched under-extracted grounds around it. Both end up in the cup.
So the fix is not on the extraction dial, because pushing either direction makes half the problem worse. It is a distribution problem. Puck prep covers it, and pre-infusion and pressure covers how a gentle start settles the bed before full pressure arrives.
The tell is a shot that sprays at the start, or finishes much faster than the grind setting should allow, often with the gauge dipping mid-shot.
