Sour or Bitter? How to Tell What Is Wrong
The short answer. Sour means under-extracted, so the water did not pull enough out of the grounds. Bitter means over-extracted, so it pulled too much. The reason it matters this much is that the fixes are opposites. Grinding coarser fixes bitter and makes sour worse. Get the diagnosis backwards and every adjustment moves you further from a good cup. The fastest tell: sourness hits immediately and sharply and makes your mouth water, while bitterness arrives late, dries your mouth out, and lingers after you swallow.
Why guessing wrong costs you so much
Almost every piece of brewing advice comes down to one dial: how much of the coffee ended up dissolved in your water. Grind, time, temperature, and ratio are all just different ways of pushing that number up or down.
Which means there are only two ways to be wrong, and they sit on opposite ends of the same line. Too little extraction reads as sour. Too much reads as bitter. Every fix pushes you one direction or the other.
So the single most useful skill is not knowing the fixes. It is knowing which end you are on. Get that right and the fix is obvious. Get it wrong and you will grind coarser on an already under-extracted cup, taste something worse, and reasonably conclude that none of this works.
How to tell them apart in the cup
Forget the tongue map you learned in school, where sour lives on the sides and bitter at the back. Researchers who went looking for it found it does not hold up, and it varies from person to person anyway. What is reliable is not where you taste something. It is what it does and when it does it.

The 15 second trick
That drying feeling is called astringency, and it is worth knowing that it is not technically a taste at all. It is a physical sensation, caused by compounds that strip the saliva lubricating your mouth. Because it is a physical effect rather than something your taste buds report, it needs time to develop. Roughly 15 seconds after you swallow.
That lag is the most useful diagnostic tool in this whole article. Take a sip, swallow, and wait. Count it out.
If the unpleasant part was loudest on contact and has already faded, you are sour. If your mouth feels progressively drier and rougher the longer you wait, you are bitter. Two different problems that can feel similar in the first half second are easy to separate once you give them fifteen.
Sourness and acidity are not the same thing
This one causes more confusion than anything else, especially for people moving from grocery store coffee to specialty coffee for the first time.
All coffee is acidic. Good coffee is often noticeably acidic, and that is a feature. Acidity in a well brewed cup reads as brightness, as citrus or berry or stone fruit, as the quality that makes coffee taste alive rather than flat. A Kenyan or Ethiopian coffee brewed correctly can be intensely acidic and taste wonderful.
Sourness as a defect is different. It is acidity without the sweetness and body that should have come along with it. The acids come out of the grounds first during brewing, and the sugars that balance them come out later. Stop the extraction too early and you get the front half of the coffee with none of the back half. Sharp with nothing underneath it.
The practical test: does the sharpness have anything behind it? Brightness plus sweetness plus body is acidity, and you should keep it. You can build a reference for both of these in about two minutes, using things you probably already have. For sour, squeeze a little lemon juice into water, enough to taste clearly. For bitter, steep a cup of plain black tea and leave the bag in about twice as long as the box says, which pushes it into that tannic, drying territory.
Taste each one, then pay attention to what your mouth does. Notice how the lemon water is loud right away and then gone, and how the over-steeped tea keeps building and drying. Once you have felt them separately and on purpose, finding them in a cup of coffee gets dramatically easier.
Cross-check against what you actually did
If the taste is still ambiguous, your process will usually settle it. Extraction is not mysterious. It responds to a handful of variables in predictable directions, so you can reason backward from what you did to what likely happened.

The fixes run in opposite directions
Once you know which end you are on, the levers are the same three in both cases. You just push them the other way.

Grind first, always, because it moves extraction more than anything else you control. Change one thing, brew again, taste again. Changing three at once gets you a different cup without teaching you anything, and you will not be able to repeat it tomorrow.
A grinder does not switch to a new setting the moment you turn the dial. Ground coffee is always sitting inside the burr chamber and chute at the old setting, and it comes out first. So every setting change needs a purge, and it is almost certainly more than you think.
How much depends entirely on your grinder. Single dose designs hold under a gram. Compact home grinders sit around 1 to 2 grams. Larger flat burr grinders commonly hold 2 to 6 grams, and commercial machines can sit on 5 to 10. Flat burrs retain noticeably more than conical ones, and a grinder that has not been cleaned in a while retains more than a clean one. After a setting change on a higher retention grinder, clearing it properly can take one to three full doses.
Worth knowing why running the grinder empty does so little: retained grounds leave by displacement, meaning fresh coffee physically pushes the old coffee out. An empty run shakes a bit loose and no more. Feeding a little coffee through, two or three times, does far more than spinning it dry ever will.
Find your own number once and stop guessing. Weigh the beans going in, weigh the grounds coming out, and the difference is what your grinder is holding. Purge at least that much after every adjustment.
Going deeper: when it tastes sour and bitter at the same time
This combination confuses people because it seems impossible. If sour is too little extraction and bitter is too much, how do you get both in one cup?
The answer is that extraction is never perfectly even, and the two ends of that line can happen simultaneously in different parts of the same coffee bed. If water finds a low resistance path and races through one channel while barely touching the coffee beside it, you get scorched over-extracted grounds in the channel and untouched under-extracted grounds around it. Both end up in your cup. Sharp and hollow and harsh, all at once.
This means the fix is not on the extraction dial at all, because pushing either direction only makes half the problem worse. It is a distribution problem. In espresso, that means how the puck was prepared, covered in puck prep. In pour over, it means how evenly you poured and whether the bed stayed level. In a drip machine, it often means the water is not spreading across the basket properly.
The tell is a brew that finished noticeably faster than the grind setting should allow. Water found a shortcut.
